Industry leaders at TechCrunch Disrupt discuss how product-market fit has become harder to find in the AI era due to easily replicated tools and low customer stickiness.
Founders and investors share insights on moving from pilots to production, tracking real retention metrics, and evaluating revenue quality.
In a panel discussion at the TechCrunch Disrupt conference, Iconiq's Anna Bhardwaj, Sapphire Ventures' Rajeev Dam, and Superhuman Mail founder Rahul Vohra discussed the new data for startups.
As Ana Bharadwaj noted, itβs easy for a company to win trials because businesses are open to new experiments, but the transition from trial to full-scale operation proves to be very difficult. She also warned that founders need to be honest about the quality of their revenue and watch for danger spots, such as reliance on a few customers or churning them out quickly.
The problems in financial data
Many founders present revenue figures to investors without clarifying whether they are fixed annual revenues or just estimates based on short periods, often obscuring the true picture. Some even calculate revenue from short-term trial customers as if it were fixed annual revenues.

How is real value measured?
Rahul Vohra suggested that companies track customer engagement and retention using internal metrics from engaged users. According to him, conversations with customers about product value and monitoring retention rates show the way: a rate close to 20% can improve to 40%, while a rate of 15% or lower indicates a radical change in direction is needed.
Rajeev Dam stressed that founders should not confuse vision with a good business, adding that he appreciates those who have made many course changes because they show that they made difficult decisions in an unstable environment. As he noted, even companies with huge revenues are forced to constantly redefine their market position and innovate.
