Thinking About Open-Sourcing Talk Octopus: https://www.talkoctopus.com/ (DocSend Alternative) Good Idea or Mistake?

I'm the solo founder of TalkOctopus, a platform that helps users share documents and track engagement, similar to DocSend.

Lately I've been considering an open-core model or even fully open-sourcing the application.

My goals are

Build trust with users.
Grow awareness organically.
Attract contributors
Differentiate from closed competitors.

My concerns are

Losing competitive advantage
Self-hosted versions replacing paid plans
Increased maintenance burden

For anyone who has open-sourced a SaaS product:

What worked well?
What would you do differently?
Would you recommend open-core, source-available, or fully open source?

Interested in hearing real experiences rather than theoretical advice.
